Complaint management with SLA escalation that lifted on time resolution to 91%

A logistics company handled customer complaints about delays, damage and short deliveries by phone and email with no tracking or escalation path. A complaint intake and routing workflow with SLA timers, time based escalation, status updates and CRM integration raised resolutions within SLA from 58% to 91% and improved first response time by 45%.

Engagement model

O2E: Output Oriented Engagement

We agreed a fixed set of outputs with the COO: intake channels, routing rules, the SLA and escalation matrix, CRM sync and a service dashboard, accepted one by one against real complaints.

How O2E works

The team

  • Customer service process consultant1
  • Workflow engineer2
  • Integration engineer1
  • QA engineer (shared)1

The challenge

Where things stood

  1. Complaints arrived by phone, email and WhatsApp to whichever branch or salesperson the customer knew, and many were never logged.
  2. There was no definition of how fast a delay, damage or short delivery complaint should be answered, so response times varied widely between branches.
  3. When a branch could not resolve a complaint, there was no route to the regional manager or head office, and customers escalated by calling senior management.
  4. The CRM held customer and contract data, but complaint history was in personal inboxes, so account managers walked into renewals without knowing what had gone wrong.

The approach

How we ran it

  1. Weeks 1 to 3

    Complaint categories and SLA matrix

Reviewed three months of complaints with the service team and branch managers, grouped them into categories such as transit delay, damage, shortage, POD missing and billing, and agreed response and resolution times for each by customer tier.

  2. Weeks 3 to 7

    Intake and routing

Built a single intake for a web form, a shared email address and WhatsApp, which creates a complaint against the LR number and routes it to the branch that booked or delivered the consignment.

  3. Weeks 6 to 10

    Escalation and CRM integration

Added SLA timers with time based escalation from branch to regional manager to head office, automatic status updates to the customer, and two way sync with the Zoho CRM account record.

  4. Weeks 10 to 15

    Go live and tuning

Launched with all branches on the same day and reviewed breaches each week with the head of customer service, adjusting SLA times where they were unrealistic so breaches stayed manageable.

Looking back

The first SLA matrix was too ambitious for the smaller branches, and in the first fortnight breaches piled up and branch staff started closing complaints early to stop the timers. We relaxed the times for two categories and added a check that a complaint can only be closed with a customer confirmation or a POD attached. Linking every complaint to the LR number was the most useful single decision, because it let the branch see the consignment history straight away, so the customer never had to repeat it.
